SEO, GEO & AI discovery

How Should a Business Choose an SEO Agency?

The short answer: choose an SEO agency that understands your customer and commercial goal, diagnoses before prescribing, explains every method, measures qualified demand rather than rankings alone, and keeps your website, accounts, content and data under company control. Reject ranking guarantees, generic content quotas and unsupported promises of visibility in AI answers.

Choose the provider that can explain the business decision

Three SEO proposals can look almost identical. Each promises technical fixes, content, links and reporting. One quotes the largest number of articles. Another shows a traffic graph. A third adds “GEO” and “AI visibility” to the package. None of those details tells an owner whether the work will create suitable discovery, qualified enquiries or an asset the company still controls after the contract ends.

My verdict is: select the diagnosis and operating model before comparing the output volume. A credible provider should identify which customer decision the business needs to win, why the current site is not earning that discovery, what evidence is missing and how progress will be connected to commercial outcomes.

Google describes hiring an SEO as a decision that can improve visibility and save time, but can also damage a site and its reputation when the work is irresponsible. Its current guidance recommends interviewing the provider, checking references, understanding the changes and rejecting guaranteed rankings.

This question is narrower than deciding whether the business is ready for external growth support or choosing among an agency, in-house hire and solo specialist. Here, the decision is how to evaluate the proposed search work itself—including claims about Google and AI discovery.

The Search Partner Evidence Test

I use six gates to compare SEO agencies and consultants. Ask every shortlisted provider to explain each gate using your business, not a generic pitch deck.

The diagnosis should come before the package. A site blocked from crawling needs access repaired. A technically healthy site with vague service pages needs clearer commercial information and proof. A site attracting irrelevant informational traffic may need consolidation, not another content calendar.

Google's June 2026 third-party guidance says external tool data should not be confused with Google's internal ranking information. It recommends checking advice against official guidance and using Search Console as the first-party source for Google Search performance. A polished audit export is therefore an input, not the strategy.

Relevant case evidence should show the starting condition, work, timeframe, measurement limits and business context. A traffic increase without the original base, query relevance or conversion outcome is not enough. Use the Case Study Credibility Chain and review the provider's client references where possible.

Ask who will actually work on the account, which work is outsourced, what the business must supply and what happens when a recommendation touches engineering, legal, product or sales. Search performance often depends on cross-functional decisions that the agency cannot make alone.

Define the first 90 days before signing

Ninety days is a governance window, not a ranking promise. The purpose is to make the engagement inspectable and reversible while early evidence develops.

Days 1–15

Baseline

Confirm the priority customer and commercial page, Search Console and analytics access, indexability, current discovery, conversions and known site risks.

Days 16–30

Prioritise

Rank issues by likely business effect, confidence, dependency and effort. Agree what will not be done and why.

Days 31–70

Ship

Repair critical access, improve one high-value decision path and create one original evidence asset. Record every material change.

Days 71–90

Decide

Review access, relevant discovery, buyer behaviour, qualified demand and learning. Continue, narrow, repair or exit with a documented handover.

Set separate leading and commercial indicators. Early evidence may include valid indexing, improved query relevance, coverage of priority buyer questions and engagement with a decision page. Later evidence may include qualified enquiries, opportunities or revenue. Do not force a long sales cycle into a weekly revenue promise.

Define access and change control in writing. Google recommends granting read-only Search Console access for an initial audit and requiring realistic estimates of improvement and work. The business should approve high-risk changes, retain administrator access and receive a clear record of what changed and why.

If you first need to decide whether search deserves more time, use the Search Investment Proof Chain. If the decision is search versus immediate demand capture, use the Paid Ads vs SEO framework. Review growth services, case evidence, Thomas's operator model and the diagnostic route before choosing the next step.

Sources and current search results were checked on 27 August 2026. Search priority is qualitative; no search volume, ranking guarantee, universal contract length or provider-performance claim is presented. Frequently asked questions

What should I look for when choosing an SEO agency?

Look for a provider that understands the business model and priority customer, diagnoses the current discovery constraint before prescribing work, explains its methods, connects search evidence to qualified demand, and leaves the company in control of its website, accounts, content and data. Relevant proof and a clear first-90-day plan matter more than a long service list.

Is a guaranteed first-page ranking a red flag?

Yes. Google states that no one can guarantee a number-one ranking. A credible provider can explain the opportunity, assumptions, work, milestones and risks, but it cannot control whether Google crawls, indexes or serves a page for a particular query.

Should an SEO agency also offer GEO or AI-search optimisation?

It should understand how the business is discovered across Google and relevant AI-search experiences, but treat GEO or AEO as part of a wider search and evidence system rather than a collection of hacks. Google says its generative-search features rely on core search systems and do not require special AI files or schema.

What should an SEO agency report each month?

The report should connect work shipped to technical access, relevant discovery, buyer actions and commercial progression. Include Search Console evidence, landing-page behaviour and qualified enquiries or revenue where the sales cycle allows. Rankings and traffic can diagnose movement, but they should not be presented as the final business outcome.

How long should an initial SEO agency engagement be?

Use a term long enough to diagnose, implement and observe the first credible evidence cycle, with defined review points and a clear exit. Ninety days is useful for governance, not a universal results deadline. New sites, long sales cycles, engineering dependencies and low search demand may require a different window.

Buy an inspectable search system, not a visibility promise

The right SEO agency should make the business easier to discover and the investment easier to govern. Require a commercial diagnosis, explainable methods, original value, connected measurement and company-owned assets. Reject any proposal that needs secrecy, guarantees or content volume to replace evidence.
